Weak construction activity, subdued demand for sawn timber and elevated production costs continue to weigh on profitability, prompting many producers to focus on preserving liquidity rather than maximising output.

According to market contacts interviewed by Global Wood Markets Info, sentiment has weakened noticeably since the beginning of the year. While order books have stabilised compared with the first quarter, most customers continue buying only for immediate needs, limiting visibility beyond the coming weeks and leaving little incentive for mills to rebuild inventories.

Instead of increasing production during the traditional summer season, many companies are adjusting operating schedules to match confirmed orders, aiming to avoid unnecessary stock accumulation while protecting cash flow.

Liquidity takes priority over growth

For many producers, financial discipline has become more important than utilisation rates.

Rather than pursuing higher volumes, sawmills are increasingly prioritising working capital management, reducing inventories and postponing non-essential investment decisions. Industry participants say production planning is now driven primarily by sales activity rather than available capacity, reflecting the uncertain outlook for the European construction sector.

Although interest rates have eased compared with last year, residential building activity remains well below historical levels in many markets, limiting demand for structural timber throughout Central Europe.

Spruce prices retreat from record highs

Raw material markets are beginning to show the first meaningful signs of correction after reaching exceptional levels earlier this year.

Benchmark B/C spruce sawlogs (2a), Germany's reference grade, are now generally trading around €123–125/m³, compared with transaction levels exceeding €130/m³ during the March peak. The decline of roughly €7–10/m³ represents the first broad-based easing in procurement costs after several quarters of almost uninterrupted price increases.

Even after the correction, however, spruce prices remain historically high, leaving many sawmills with procurement costs that continue to exceed what current lumber markets can comfortably absorb.

The slower adjustment is partly explained by contract structures. A considerable proportion of the timber currently arriving at mills was purchased under agreements concluded during the spring price rally, with deliveries extending into the autumn or, in some cases, until year-end. As a result, lower spot prices are only gradually filtering through to average production costs.

Pine shows a sharper correction

The pine market has reacted more quickly.

Several processors in eastern Germany have secured meaningful price concessions during recent negotiations, with reductions of €8–12/m³ compared with contracts signed earlier this year. Newly agreed prices for standard pine sawlogs are increasingly reported within the €90–98/m³ range, although levels continue to vary depending on region, diameter class and delivery conditions.

Private forest owners have generally proved more willing than state forest enterprises to adjust asking prices as buying activity has slowed.

Sales of Douglas fir and larch have also weakened as construction demand remains subdued, encouraging buyers to remain selective and limiting purchasing to immediate production requirements.

Better log availability eases procurement pressure

The current market differs fundamentally from the situation seen during the first quarter.

The surge in log prices earlier this year was driven less by exceptionally strong lumber demand than by temporary supply constraints. Limited volumes of salvage timber, depleted mill inventories and aggressive precautionary purchasing combined to create unusually tight procurement conditions, pushing log prices to record levels.

Those pressures have now started to ease.

Higher harvesting volumes, encouraged by the exceptionally strong prices achieved earlier in the year, have improved log availability across several regions. At the same time, many sawmills have successfully rebuilt inventories, reducing the urgency that characterised procurement activity during the winter and early spring.

This combination has allowed buyers to negotiate lower prices, particularly for pine, although the adjustment remains gradual rather than abrupt.

Recovery will depend on demand, not cheaper logs

While lower procurement costs offer some welcome relief, they are unlikely to restore profitability on their own.

Construction activity across Germany and neighbouring markets remains subdued, export demand is uneven and competition between producers continues to limit pricing power for finished lumber. Under these conditions, even a moderate decline in log prices is insufficient to offset weaker sales revenues.

Most producers therefore expect the coming quarter to remain challenging.

Until order intake improves more convincingly, German and Austrian sawmills are expected to continue aligning production closely with market demand, preserving liquidity and avoiding unnecessary inventory growth. The industry's focus has shifted decisively from expansion to operational discipline—a strategy that many executives believe will remain in place until the construction sector begins a more sustained recovery.

Sawmills across Germany and Austria are adopting an increasingly cautious operating strategy as they enter the second half of 2026.
